<p class="xmsonormal">The challenging times we face right now have rarely been seen before and the pressure organisations face is very unique with very little confidence in predicting when the COVID crisis may end.  </span> <p class="xmsonormal">As automation has been one of our core capabilities for over 10 years we have been providing more frequent advice to our clients in these current times around Robotics Process Automation or &#8216;RPA&#8217; as its more commonly called.  While doing this we have been simplifying some of the themes and terminology used to assist clients to fast track their RPA journey and advising them on how they should get started.   The terminology around ‘robotics’ has multiple meanings for people and in many cases, it can be a bit daunting.</span></p>
<p class="xmsonormal">Ultimately automation is introduced to optimise current practices, reduce costs, create efficiencies, and enhance throughput.  In the vast majority of scenarios, the business case normally equals cost savings but with upfront investment to put the automation in place.  This is an almost identical approach that other industries utilise when automating such as manufacturing and mining operations which have been successfully automating for years. </span></p>
<p class="xmsonormal">A common theme we keep seeing in our corporate automation practice is where operations staff are so stretched with meeting normal workloads and are required to work extended hours to get through it, leaving little time to address the backlog that still needs to be done.   In these situations, we recommend picking something simple to start with, apply the RPA framework, automate, put measurements in place and productionise quickly.    </p>
<p class="xmsonormal">We see too many examples where the big bang approach to map out everything in an organisation is done first before doing any real automation and it fails as this step is not always required and can be a highly inefficient approach.  The faster you automate accurately the quicker you get to see it with your own eyes and start reaping the benefits. </p>
<p class="xmsonormal">It is no use spending months and months or in some cases that we have observed even years debating frameworks and mapping every process first when operations teams are already battling with their workload.  This elongated approach requires a very slow-moving organisation anticipating that the way things are done now will rarely change in the next few years.</p>
<p class="xmsonormal">IT system integration and straight through processing is not always the solution as some processes are introduced very quickly such as compliance and legislative changes which just does not give the Technology Department adequate time to catch up.  This is where RPA can be used as either an interim solution or for the long haul.</p>
<p class="xmsonormal">Effective automation should be deployed rapidly and refined as needed.  When spending too much time analysing the solution then the benefit is lost up front.  This then results in an automated solution to be deemed too hard and expensive to address. </p>
<p class="xmsonormal">This is the scenario we need to avoid as the company misses the benefits and can fall further behind their competition.  By automating quickly, it does not mean you are taking short cuts and compromising on the accuracy of the solution.</p>
<p class="xmsonormal">Carefully consider the ‘use case’ that you would like to automate.  In simple terms the use case is something you do every day within your company to allow it to operate.  It could relate to sales, operations, HR or the finance department.  Typically, we see a use case as the cornerstone of solving a problem with automation.</p>
<p class="xmsonormal">The types of use cases we come across vary from company to company and some of the recent examples include:</p>
<ul style="margin-top: 0cm;" type="1">
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">legacy system holding customer information for old clients that still needed to be reported on regularly for compliance purposes where manual reports are generated and emailed out</li>
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">a financial services client using online forms that still needs to then re-key the data from the online form into a registry platform</li>
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">reading PDF&#8217;s for applications that needed to be assessed and allocated to different teams depending on the loan size</li>
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">setup of large amounts of users to help onboard new employees</li>
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">peak enrolment times in education where form data needs to be input from an application form then into student administration platforms</li>
<li class="xmsolistparagraph" style="margin-left: 0cm; mso-list: l0 level1 lfo1; tab-stops: list 36.0pt;">Welcome packs for new customers that need to be setup, reviewed, attached to an email and then emailed out</li>
</ul>
<p class="xmsonormal">You can imagine then multiplying the above use cases being carried out manually each day, hundreds of times over and for long periods of time.  Then put a time value on each of these, multiple it out and you soon start to see the overhead and cost associated with it.  This will of course help you determine the return on investment (ROI).  Remembering the ROI should also include things like time to market, improved accuracy of system data and customer satisfaction.</p>
<p class="xmsonormal">It is important to set the RPA journey up for success.  The standard inputs and outputs that apply and require close consideration include identifying:</p>

<li>Identify pain points in your system or operations that can be highly repetitive and time consuming. These are ideal areas to automate especially with Robotics Process Automation (RPA).</li>
<li>Carry out small pilots with tools against easy, medium and complex areas of the system or process to determine timings and suitability of tools against the technology stack. It is no use spending thousands of dollars on tools and automation where it is not compatible or the cost to run it far outweighs the benefit from automation.  Try not to choose the tools first but rather determine what the problem is you are trying to solve.</li>
<li>Use metrics to determine effectiveness of automation. It is no use spending thirty days on automating something and then having to maintain it when it can be run manually in a far quicker time. Remember it is still fine to do some things manually.</li>
<li>Assess how the automation will be run in the future. Do you use a service provider to run and maintain it or do you want to upskill and maintain in house?  Both solutions are acceptable, but you need to weigh up the benefits of owning it in house versus using a service provider to run it as and when needed.</li>
<li>Work with IT &amp; Architecture to determine what the end technology footprint looks like. If there are plans in place to create straight through processing that you were looking to automate via the user interface, then the benefits may only be short term.</li>
<li>Use automation such as RPA for areas where there is a high duplication of manual effort such as re-keying information from one system to another document or online form into another system. Many companies hire team of temporary staff to input data from one system to another without appropriate data validation .  This results in poor quality, mistakes and bigger problems longer term.  When automating these areas with appropriate validation rules, the investment payback can be extremely fast.</li>
<li>Consult professionals to get input into your automation approach but try not to create something that is so complex that it is difficult to understand and apply practically to your organisation. In other words, do not just do it for the purpose of saying you are doing automation.</li>
<li>Always ask yourself the question. Can this be done better by applying automation?</li>
<li>Use automation to address short term problems that you need to solve. Sometimes the time it will take large systems to integrate may be years away.  Why not look at automation solutions that will still solve the problem even temporarily where you will still get the pay back.  Many organisations hold off doing anything until the bigger solution comes along.  It is okay to decommission some of your automation in the future just like you do with systems.</li>
<li>Continue to measure the effectiveness of the automation you use. Sometimes things on a white board or spreadsheets analysing the benefits don’t always translate back to a real solution.  By constantly measuring and assessing you can re-calibrate and ensure you are getting the benefits you intended out of it.</li>

<p>All of these factors were important especially when launching something new into the marketplace.</p>
<p></p>
<p>The ‘Agile’ delivery approach was a given however certain aspects needed a more traditional systematic approach to ensure the delivery road map was not compromised.  Fortunately, this included a rigorous QA and automation process while ensuring things were documented along the way.  This highlighted the companies mature approach to making sure things were right and ready for launch.</p>

<p>The automation team started with the development delivery ensuring that when software was checked in then it was automatically tested using the framework and tools we put in place.  This allowed developers to have almost instant feedback on their build where they could either rectify issues identified or if it passed then leave it as part of the main code base.  This alone had significant time savings and took the reliance off waiting for manual QA to occur, especially when time was not on their side!</p>

<p>Once the development automation was completed aspects could be extended to then be used for the formal integration testing, regression and audit testing which allowed the company to benefit from reuse and reduce the cost of automation.  This was then further used for acceptance testing, environment data population, health checks and getting the results from the front-end input and comparing the calculations were correct.</p>

<p>Although there is always an upfront investment, the team did not have to wait for weeks until they could use the automation.  Once the tools were in place then the working automation was released daily so it could run and used by the teams.  This aligned to a continuous integration model, speeding up the feedback on quality for the development and business teams while minimising manual effort. </p>

<p>The summary of manual versus automated effort below outlines the true benefits for the team.  This was not about simply reducing costs and cutting down staff, it was about time to market for a product release, getting ahead of the competition and doing it in a smart and effective way.  It also allowed key subject matter business and technical experts to focus on their primary roles within the organisation rather than constantly being put on less complex QA activity.  Their involvement in the QA process could be more focused and tailored around scope, validating a complex business rules and doing a final manual cross check of results from key transactions.</p>

<p>With the upfront investment it allowed for it to be reused and built upon for future releases and product enhancements meaning it was not thrown away or shelved at the end which unfortunately is where some automation can end up if not put in place correctly.</p>

<p>Recently AJQ has been working with a government organisation that had responsibility for creating state- wide infrastructure on a high-profile project.&nbsp; The tests involved mission critical patient and medical records.  </p>



<p>They wanted to explore the possibility of using automation to improve the speed and scope of functional testing. They also wanted to extend coverage, improve quality and to reduce the duration of the release cycle, freeing up their functional test team to concentrate on higher priority issues. </p>



<p>First, we sat down with the project team to understand the risks, requirements and technology that had been used to create the solution.</p>



<p>The application’s design and the critical nature of the data meant that there had to be multiple validations along its journey. This was to ensure correct transformation and the correct information appearing to the end user in multiple locations in the portal.</p>



<p>This process, when performed by a functional tester, took so long that compromises were required in the coverage for which tests were performed as there were initially a large volume of tests required.</p>

<p> They realised by simply ramping up the existing team it would create additional challenges including time to educate the team on the system, additional office space and time to on-board new resources.<br><br>Other requirements included;</p>



<ul class="wp-block-list"><li>The tool had to be robust and easy to use</li><li>The results had to be easy to view and share</li><li>The solution had to be available in all test environments</li><li>The solution had to reduce the workload on the functional test team</li><li>The tool had to be scalable as the number of tests will increase 10-fold</li><li>The tests need to be run by the client’s team with limited technical knowledge of automation</li></ul>



<p>We agreed to start with a Proof of Concept (PoC) to ensure that the tools used would be a good fit and the client could see the benefits and the quality of the work before we proceeded with full automation framework.</p>



<p>After a successful PoC, we created a framework that was flexible and extensible. Allowing integration of testing mechanisms at all levels of the application and adaptation to the customers changing needs.</p>



<p>The tests are run from a Jenkins web interface which required the test team to input only a few basic details to run the tests, such as environment and type of test.</p>

<p>It includes a rich reporting interface that produces reports that could be understood and shared by all members of the project team.</p>



<p>We also included a semi-automated defect logging system that captured all details of the failure (screenshots, error messages, test data) and allowed the tester to review prior to being automatically logged to the defect application.</p>



<p>As part of the project, training sessions were developed and ran, user handbooks were produced on how to use the automation tool. Thus, opening a line of communication to the teams utilising the tool to ensure they made the most of their investment.</p>



<p>Finally, by using Jenkins agents and Selenium Grid we ensured that if demand grew then the application would scale linearly with the addition of extra automation test servers.</p>



<p>The result of this project meant that what previously would have taken one member of the functional test team 60 days to achieve full coverage could be achieved in 24 hours. This was via the automation framework and utilisation of the machines available at that time.&nbsp; Over 200 unique tests were automated allowing for over 2000 variations to be carried out through data pools feeding into the automated scripts.</p>



<p>This meant an increase in the quality of the testing, much quicker test execution and faster project delivery.&nbsp;</p>
